The 90-Day Roadmap

This isn't generic "onboarding." This is a rigorous, 3-month consulting sprint to build your digital foundation. Below is the exact syllabus of how we will systemize your business.

Coaching Phase 01

Month 1: The Paradigm Shifts & Office Engine

Goal: Bridge the "24-mile mark" tech gap, introduce the DIET framework (BPM), audit your AI potential, and launch the office automation.

Session 1 & 2: The Deep Dive & Business DNA

Focus: Intensive interview to extract personnel roles, goals, target market, voice, and current pain points. We draft your Standard Operating Context (SOC) in HTML for your human team, and in Markdown to accompany all future inquiries to the AI LLM API.


Session 3: The Custom Software Marathon

Focus: Building custom software is a marathon where WINWINI starts you at the 24-mile mark. We explain the reality of your custom software, relational databases, variables, and queries. Reviewing and ratifying the SOC document.

Before Next Session: Interact with the custom AI study guide to solidify database concepts.


Session 4: Intro to Business Process Management (BPM)

Focus: What is a process? Teaching the DIET framework (Design, Implement, Enforce, Track). Shifting the mindset from relying on "hero workers" to relying on enforced systems.


Session 5: System Localization & Base Setup

Focus: Mapping your tribal knowledge to the software. Setting up the environment variables (e.g., Job Leader vs. Project Manager), access levels, and user accounts.

Before Next Session: Enter internal users and fill out the environment variables worksheet.


Session 6: "Hello, Process Builder"

Focus: Leadership eats their own dog food. We build the first automated office process in the Electron app (e.g., New Lead Intake).

Before Next Session: Map out 3 repetitive office tasks to automate next.


Session 7: AI Workflow Audit & High-ROI Tools

Focus: A deep dive into your current tech stack. Introducing high-value AI wrapper services (e.g., voice-to-text tools like Wispr Flow for field notes, AI inbox management) that provide immediate, tangible ROI.

Before Next Session: Test the suggested AI tools in your daily workflow.


Session 8: The Proactive Marketing Plan

Focus: Review your current marketing plan. We will fill out a specialized Marketing Survey that, combined with your SOC, allows the AI to design a highly targeted, omnichannel marketing campaign.

Before Next Session: Complete any remaining sections of the Marketing Survey.


Session 9: Automating Marketing & The BPO Hand-off

Focus: Review the AI-generated marketing plan and use the Process Builder to design a complete workflow to be executed by WINWINI’s human service providers.


Session 10: Office Parallel Launch

Focus: Formulate the plan for the Office Parallel Launch. Leadership begins running office intake, marketing, and follow-ups through WINWINI in parallel with the old system.

+ 3 Flex Sessions held in abeyance for database study, Process Builder troubleshooting, or AI tool setup.
Coaching Phase 02

Month 2: Production Systemization & Estimating

Goal: Define the production data, build the unit-based estimating engine, and determine the exact strategy for rolling out the mobile app to your workforce.

Session 1: Production Systemization (Part 1 - The Macro)

Focus: Defining Customer Types and Job Types. How is production organized at a high level?

Before Next Session: Complete entering Customer/Job Types and enter your existing customer data.


Session 2: Production Systemization (Part 2 - Job Phases)

Focus: Breaking Job Types down into sequential phases for the Project Management timeline.


Session 3: Production Systemization (Part 3 - Job Tasks)

Focus: Breaking phases down into the atomic tasks that will eventually feed the mobile app.

Before Next Session: Heavy. Build out the granular Job Tasks for core Job Types.


Session 4: The Estimating Engine (Part 1 - Estimate Items)

Focus: Creating the master database of Unit-Based Estimate Items (labor and materials).

Before Next Session: Complete data entry for your core Estimate Items.


Session 5: The Estimating Engine (Part 2 - The Mapping)

Focus: Tying the Estimate Items to the Job Tasks with "Seconds per Unit" formulas.

Before Next Session: Complete data entry for the task-to-time mapping.


Session 6: Work Order Simulation

Focus: We run a dummy estimate, convert it to a Work Order, and watch the system automatically generate the structured timeline and atomic production tasks.


Session 7: The Ionic App & The "Friction" Strategy

Focus: Walkthrough of the production app. Crucial decision: How strict is the time tracking? We discuss strict start/stop timers vs. batch check-offs (lunch/EOD). We align the UI with your company culture to extract vital performance data while preventing pushback and minimizing friction.


Session 8: Parallel Production Launch Planning

Focus: Strategy for dual-tracking jobs. Selecting 1 or 2 trusted "beta" crews to use the Ionic app on live jobs while maintaining the old system.


Session 9: Subcontractor & Vendor Setup

Focus: Bringing outside entities into the system. Subcontractor bidding, tracking, and scheduling via their dedicated app.

Before Next Session: Complete data entry for active subcontractors and vendors.


Session 10: Month 2 Architecture Review

Focus: Ensuring the complete loop (Marketing -> Lead -> Estimate -> Work Order -> Ionic App task completion) works perfectly in the parallel test.

+ 3 Flex Sessions held in abeyance to help map Estimate Items to Job Tasks or massage the rollout strategy.
Coaching Phase 03

Month 3: Cutover, Enforcement & Analytics

Goal: Turn off the old systems. Navigate the messy human element of behavioral change. Establish the feedback loop that proves the ROI.

Session 1: The Cutover Strategy & The "Burn the Boats" Date

Focus: Picking the exact date the old CRM, whiteboards, and estimating spreadsheets get turned off. Establishing the safety protocols for the transition.


Session 2: The All-Hands Communication Plan

Focus: Coaching leadership on how to present the system to the workforce and office staff. Explaining the "Why" and addressing inevitable pushback.


Session 3 & 4: Go-Live / Hypercare (Office & Production)

Focus: The old system is off. We closely monitor Electron App workflows, Process Builder automation, and Ionic app usage in real-time to ensure no data is dropped and immediately fix what's broken.


Session 5: Exception Handling & Edge Cases

Focus: Real life happens. Building processes for edge cases (e.g., workers forgetting to log tasks, mid-job changes) so they are handled systematically, and mapping out any specific codebase changes required for the AI to implement.


Session 6: The Estimating Feedback Loop

Focus: Taking actual time data extracted from the Ionic app over the first few jobs and comparing it to the formulas built in Month 2 to identify profit leaks.


Session 7: BPO & AI Performance Review

Focus: Reviewing the output of the WINWINI service providers and AI agents. Updating the Standard Operating Context (SOC) with new guardrails based on real-world interactions.


Session 8: Team Accountability & Performance Data

Focus: Looking at the data to identify the "hero producers" and the "dead weight" in production. Coaching leadership on using objective data to manage their team.


Session 9 & 10: Delegation & 90-Day Graduation

Focus: Now that the system enforces the rules, we map out how you step back from day-to-day admin. Celebrating the transition and shifting into standard WINWINI support.

+ 3 Flex Sessions held in abeyance for "putting out fires" during the cutover week.

The Coaching Package

3 months intensive, one-on-one coaching

This includes 40 personalized, 1-on-1 sessions (30-minutes each), 30 are preplanned and listed above, while 10 are held in reserve to deal with roadblocks or where more time is needed. This allows the rollout strategy to be flexible and responsive to the individual business needs. This helps guarantee your success.

Can we skip the coaching?

We seriously do not recommend it. The outcome you want is a business running on enforced processes, not just software access. However, if you purchase a perpetual lifetime license, you may opt out of the 90-day requirement and purchase hourly consulting strictly as needed.

Reality Check: The Ability to Spend Time Working on Your Business

In dollars and cents, WINWINI isn't expensive, especially once it's up and running. The real cost is time. To make this major transition work, you must spend time working on your business. That means dedicating about 20 hours a month for the first few months, during our intensive and structured coaching period.
